Commercial HVAC Condenser Upgrade & Full System Reliability Retrofit

Ag Workers Mutual Insurance Co. – HVAC System Failure Prevention Case Study (Texas)

Project Overview

Ag Workers Mutual Insurance Co. experienced ongoing compressor failures and system instability in their front building commercial HVAC system.

B.I.M.S. was contracted to perform a full condenser system upgrade and reliability retrofit due to repeated equipment failures, refrigerant control issues, and operational instability under partial and variable load conditions.

The system consisted of a multi-deck constant volume air handler design, creating significant challenges during partial occupancy and uneven zone demand.

Root System Issues Identified

The HVAC system exhibited multiple failure mechanisms:

  • Repeated compressor failures across multiple units
  • Compressors failing shortly after replacement
  • Single-stage condenser operation not suited for variable load conditions
  • Insufficient condenser airflow during partial zone operation
  • Underground refrigerant line sets increasing risk of liquid migration and slugging
  • TXV instability due to fluctuating system pressures
  • Lack of proper refrigerant control under low-load conditions
  • Electrical vulnerability (no surge or phase monitoring protection)
  • No service isolation, requiring full system recovery for component replacement

Engineering Approach (System-Level Retrofit Strategy)

B.I.M.S. implemented a multi-layer HVAC reliability engineering solution addressing mechanical, refrigerant, serviceability, and electrical system failures.

This was not a single-component repair — it was a complete system stabilization retrofit.

1. Condenser System Upgrade

Condenser systems were upgraded to improve:

  • Multi-zone load handling
  • Partial occupancy performance
  • Heat rejection stability
  • Compressor cycling reduction

2. Variable Speed Low Ambient / Pressure Control System

Pressure-controlled variable speed kits were installed to:

  • Maintain stable head pressure across operating conditions
  • Support consistent TXV operation
  • Improve refrigerant flow stability
  • Reduce short cycling under low load conditions

3. Refrigerant Load Stabilization (Rawal-Style Control Application Context)

Due to the system's variable load behavior and oversized/underloaded operating conditions, the design incorporated load stabilization principles similar to APR-style modulation systems (Rawal Devices concept).

This approach helps:

  • Prevent evaporator starvation under low load
  • Extend compressor run time for stable operation
  • Improve humidity and temperature control consistency

(This is commonly used in DX systems with variable occupancy and oversized capacity conditions.)

4. Accumulators (Compressor Protection)

Installed to protect compressors from underground line set conditions:

  • Prevent liquid slugging at startup
  • Improve refrigerant separation
  • Reduce compressor mechanical damage risk
  • Increase system reliability under transient conditions

5. Oversized Core & Shell Filter Driers + Isolation Ball Valves

System upgrades included:

  • Oversized core shell filter driers for improved moisture and acid removal capacity
  • Isolation ball valves installed to allow filter drier replacement without full refrigerant recovery
  • Reduced downtime during maintenance
  • Improved long-term refrigerant cleanliness

6. Electrical Protection Systems

Installed to prevent electrical-driven compressor failure:

  • Surge protection devices for voltage spike mitigation
  • Voltage and phase monitoring systems
  • Protection against phase loss, imbalance, and reverse rotation

Results & System Performance Improvements

Following the retrofit, the system achieved:

  • Elimination of recurring compressor failure patterns
  • Improved refrigerant system stability under all load conditions
  • Reduced risk of liquid slugging from underground piping
  • Improved TXV performance and head pressure stability
  • Enhanced serviceability with reduced downtime
  • Electrical protection against power-related failures
  • More consistent operation during partial occupancy periods

Key Technical Insight

This project highlights a critical HVAC principle:

Most compressor failures are caused by system design and control instability, not the compressor itself.

Primary contributing factors included:

  • Variable load mismatch (multi-zone constant volume system)
  • Refrigerant migration through underground line sets
  • Lack of load stabilization strategy
  • Electrical instability without protection systems
  • Service design limitations

The solution required a full-system mechanical and electrical reliability retrofit, not equipment replacement alone.

Conclusion

B.I.M.S. successfully completed a full HVAC condenser and system reliability retrofit for Ag Workers Mutual Insurance Co., eliminating repeated compressor failures and stabilizing long-term system operation.

The final system now includes:

  • Condenser upgrades for load handling
  • Pressure-controlled low ambient operation
  • Accumulators for compressor protection
  • Core shell driers + isolation valves for serviceability
  • Electrical surge and phase protection
  • Load stabilization strategy for variable occupancy conditions

This project represents a commercial HVAC reliability engineering solution designed for long-term system performance and reduced lifecycle cost.
